	<p>Culture can and does drive success in a law firm.</p>
<p>Most firms rely on unwritten rules and past behaviors to define their culture. This approach embraces inertia and creates barriers to learning the culture, never mind thriving in it. Building improved culture is rarely a topic of discussion.</p>
<p>As one AmLaw 50 firm chair lamented: &#8220;We always prided ourselves on hiring &#8216;the best people&#8217; and the culture would take care of itself. Instead, we have a culture collage — lots of thoughts about what it is and should be — but little action. It&#8217;s now a talent retention issue so it&#8217;s bubbling up to the top fast.”</p>
<h3><strong>4 Attitudes Towards Culture</strong></h3>
<p>Our recent survey of 200 law firm leaders conducted with Patrick McKenna reveals approaches to culture fall into 4 widely different mindsets:</p>
<p style="padding-left: 40px;"><strong>Progressive firm leaders —</strong> <strong>at 34% </strong>— are realizing success in the market and talent requires rewriting the unwritten rules to foster an intentional, high-performance culture</p>
<p style="padding-left: 40px;"><strong>Forward-looking leaders —</strong> <strong>24% </strong>— believe driving growth helps set the stage for an improved culture and more growth. They are betting growth drives a high-performing culture</p>
<p style="padding-left: 40px;"><strong>Otherwise engaged leaders</strong> <strong>—</strong> <strong>also at 24%</strong> — are focusing on lateral recruitment as their top priority. As one leader says “I can fix culture later I need the right talent in place to drive the culture”</p>
<p style="padding-left: 40px;"><strong>Another 7% are simply not worried about it </strong>— they are looking for merger partners or big events to redefine their culture</p>
<h3><strong>Flipping the Script on Culture </strong></h3>
<p>You can build a more strategic and intentional culture now. We recommend starting by:</p>
<p style="padding-left: 40px;">Making culture discussion routine. Take 10 minutes at every practice group meeting to discuss cultural norms. Separate myth from reality and pinpoint the norms helping the most.</p>
<p style="padding-left: 40px;">Redefine comp to support the high-performing cultures you want. Most firms have enough flexibility in comp to achieve their lateral recruitment goals — now it&#8217;s time to apply this flexibility to support cultural goals.</p>
<p style="padding-left: 40px;">Celebrate small and big wins supporting the targeted cultural norms. Most firms don’t openly celebrate wins — cultural wins deserve dedicated air time and recognition. Celebrations bring these behaviors into firm norms.</p>
<p style="padding-left: 40px;">Set behavioral metrics. Lay out activities to support your intended culture, for example: client service, associate satisfaction, partner satisfaction, realization rates, and inbound leads.</p>
<h3><strong>The Firm Leaders Role </strong></h3>
<p>A progressive firm chair shared an impactful perspective: &#8220;I used to think my role was about creating a strategic vision then cheerleading people to get on board. I&#8217;ve realized nothing really changes until I rewrite our cultural norms and change the &#8216;unwritten rules’. My behaviors have a much bigger voice than I ever thought.”</p>
<p>Culture is quickly becoming a proving ground for success. As with law firms&#8217; <span style="color: #0000ff;"><strong><a style="color: #0000ff;" href="https://bticonsulting.com/themadclientist/dissecting-law-firm-strategic-planning-11-take-aways">strategies</a> </strong></span>— leaders are making different bets — and we can all watch the winners take the lead.</p>

	<p>Networking is a whole new ball game. In-person networking is still important but no longer the only — or best — option. Savvy networkers are using new strategies to make more high-quality contacts. These relationships are more enduring and bring more value to you and your network.</p>
<p>The new approaches to networking don’t rely on coming up with small talk. Nor do they have any awkward pauses. You can adopt any or all of these as they are all interconnected.</p>
<p>Use these 5 hacks to ramp up your networking opportunities and networking skills:</p>
<h5 style="padding-left: 40px;"><strong>Start your own LinkedIn Group </strong></h5>
<p style="padding-left: 40px;">LinkedIn lets you start your own group on virtually any topic. These groups attract like-minded individuals. Members like groups because they don’t have to wade through a lot of material for relevant content. This same like-mindedness fosters discussion and engagement — creating knowledge-rich discussions and ongoing relationships.</p>
<p style="padding-left: 40px;">Your groups don’t have to be about legal topics. You can start groups about outside counsel management, the lawyer experience, mentoring, shared experiences, client experience, managing your boss, and more.</p>
<p style="padding-left: 40px;">Associates can build groups around career development, navigating law firm life, work-life balance, managing partners, and client experiences. More than 50% of associates will leave big law — starting your groups now can create relationships lasting throughout a career.</p>
<h5 style="padding-left: 40px;"><strong>Active LinkedIn Profile</strong></h5>
<p style="padding-left: 40px;">Be where your network goes. Clients and lawyers from law firms visit LinkedIn 4x more often than law firm bios and websites.</p>
<p style="padding-left: 40px;">Your LinkedIn profile is essential to networking success. And you can’t start your own group without one. Potential connections want to know you are worth the effort to connect. Engagement, content sharing, and comments drive the successful LinkedIn profile. Designate time every day to comment and respond to posts. You will see your following — and engagement — grow, giving you another point of leverage to bring contacts into your other networking vehicles.</p>
<h5 style="padding-left: 40px;"><strong>30-minute Video Networking Meetings </strong></h5>
<p style="padding-left: 40px;">Hold monthly video meetings to discuss current and relevant issues. These are most effective when the attendees feel as though they can share concerns and issues in a supportive environment. Attendees tell us they are a combination of learning, sharing, networking, problem-solving, and therapy.</p>
<p style="padding-left: 40px;">Keep the groups small and skip the PowerPoints. Ask open-ended questions to drive discussions. Listen more than you talk. Once your group reaches 12 people — start a new group with the same format — to ensure the groups stay small and intimate.</p>

<p style="padding-left: 40px;">Elon Musk and corporate drama aside — X (formerly known as Twitter) is still a content source of record. Quinn Emanuel&#8217;s founder, John Quinn, enjoys 44K followers — up from 40K last year. You can post news items, original content, opinions, and repost others. The goal is to become a source — and attract more followers.</p>
<h5 style="padding-left: 40px;"><strong>Email Networking </strong></h5>
<p style="padding-left: 40px;">Send emails to people you know with a question, observations, comments, or facts. Ask them to provide an answer, comment or thought. Share the results in summary form.</p>
<p style="padding-left: 40px;">Ask their opinion about risks, changes, and new observations in their industry — or ask about new pressures they experience. Generative AI can be helpful here: Enter a query asking about the most popular questions posed by executives in an industry of interest.</p>
<p style="padding-left: 40px;">Send these emails consistently every week, at the same time. Say things others aren’t saying — or bring an alternative view. Think of it as your idea-building and networking tool.</p>
<p style="padding-left: 40px;">You will find your network sharing these emails with their colleagues and it will build over time. Interesting and novel topics will keep and attract more people — and your network will grow. You will be able to call and reach out to anyone on your list — and they will reach out to you.</p>
<p>Networking is the lifeblood of a successful legal career, but the old methods are tired. No one has time for awkward small talk and superficial connections. These five hacks will help you double your networking efforts with half the time investment.</p>
<p>This approach works for all — top rainmakers, new partners, associates, and business professionals. Your network can never be too robust or too good. Make time for at least one hack — and you will be energized to adopt others.</p>

	<p>Strategic planning graduated from mandatory monotony to mission-critical.</p>
<p>Law firms have more money at risk than ever — and the future is made up of bets and choices. These bets include markets, talents, changing demands of law firms by attorneys and clients — and the free-for-all developing as law firms poach each other&#8217;s partners.</p>
<p>Strategic plans were once a discussion among a few partners. Now, meticulous processes with a combination of facts, trends, experience, ideas, vision, and intuition drive the most successful plans. Some firms are there — others are getting there. And a few don’t care.</p>
<p><span style="color: #3366ff;"><a style="color: #3366ff;" href="https://www.linkedin.com/in/patrickjmckenna/" target="_blank" rel="noopener">Patrick McKenna</a></span> and I surveyed more than 200 law firm leaders to delineate the state of the art — and how to make it better. It’s a cornucopia of approaches, processes, and results.</p>
<p>Use it to pick from the best. Use it to position yourself to help. And use it to help drive outsized results.</p>

<p style="padding-left: 40px;"><strong>15% of law firm leaders characterize their strategic planning as excellen</strong>t — with another 11% describing it as good. This leaves <strong>74% of law firms with sub-optimal strategic planning</strong> — and likely plans.</p>
<p style="padding-left: 40px;"><strong>69% of law firm leaders indicate strategic planning is more important</strong> than ever or nearly so. They see the risks — and the rewards.</p>
<p style="padding-left: 40px;"><strong>6.5% of leaders eschew plans</strong> and are opportunistic. They consider themselves agile and have keen instincts. This too is a strategic plan — to be opportunistic.</p>
<p style="padding-left: 40px;"><strong>79% of law firm leaders indicate they have written strategic plans</strong>. But most don’t see them as excellent — leaving work to do and decisions to be made.</p>
<p style="padding-left: 40px;">Only <strong>34% of firms interviewed or surveyed a majority of their partners</strong> as part of the process. This dilutes engagement at all levels as they feel excluded. It also reduces interest in understanding the plan — never mind implementing it.</p>
<p style="padding-left: 40px;"><strong>45% include client surveys and feedback</strong> in their strategic plan. More than half exclude a vital guidepost in spotting opportunities from the constituency with enormous influence on your results. Clients offer a broad view of needs and see strengths in law firms they rarely see in themselves.</p>
<p style="padding-left: 40px;"><strong>68.2% of leaders use a consultant</strong> to help facilitate the planning process. Of these — only one-third reported successfully implementing all of their plans. A good consultant will help — a mediocre consultant or less will hurt.</p>
<p style="padding-left: 40px;"><strong>Leaders with internally focused plans are 20% less satisfied</strong> with their plans. These leaders intuitively sense how an external focus brings new insights. They also add energy and enthusiasm as it delineates more opportunities for attorneys.</p>
<p style="padding-left: 40px;"><strong>35% of firms formed a dedicated committee</strong> to develop the strategic plan. These committees hold each accountable for bringing in the right facts at the right time. They add structure and accountability to the process.</p>
<p style="padding-left: 40px;"><strong>Larger firms have more targeted goals and plans</strong>. 44.2% of firms described their plans as brief and targeted — this drops to 12.5% for firms with less than 500 attorneys. Brief and targeted beats broad and all-inclusive.</p>
<p style="padding-left: 40px;"><strong>18.6% of leaders indicate they implement almost all of their plans</strong>. So many firms see their plans lying on a shelf or server somewhere. Implementation demands more resources than planning — with specific accountability for implementations — most often a key missing link.</p>
<p>Law firms can improve their strategic planning process — and develop more compelling plans — by embracing the following processes:</p>
<h5 style="padding-left: 40px;"><strong>Avoid negotiated strategic plans </strong></h5>
<p style="padding-left: 40px;">Law firms report the strategic plan is effectively a result of the ability of certain practice leaders to negotiate for their interest or goal — adding facts from clients and partners will help ground truth the plan — and eliminate negotiated strategies.</p>
<h5 style="padding-left: 40px;"><strong>Add client input </strong>—<strong> 3 advantages </strong></h5>
<p style="padding-left: 40px;">Clients have a broad view of their needs and how they will change — in addition, 70% of law firms don’t match client perception — alignment is one key to success. And — they help eliminate negotiated strategic plans.</p>
<h5 style="padding-left: 40px;"><strong>Add attorney input</strong></h5>
<p style="padding-left: 40px;">It’s worth it for the one insightful new idea — and it will come from a place you least likely expect. You will also boost overall attorney engagement.</p>
<h5 style="padding-left: 40px;"><strong>Lay out the process for all</strong></h5>
<p style="padding-left: 40px;">Let everyone in the firm know what is happening and when. This knowledge boosts engagement and creates energy around strategic thinking. It also establishes a form of accountability to the firm for completion and implementation.</p>
<h5 style="padding-left: 40px;"><strong>Short beats long</strong></h5>
<p style="padding-left: 40px;">Take the time to make it brief and targeted. It takes more work and may demand more decision making — but it drives success.</p>
<h5 style="padding-left: 40px;"><strong>Embrace alternative and nontraditional views</strong></h5>
<p style="padding-left: 40px;">New market opportunities are arising that only associates know about. New regulations are creating counterintuitive opportunities. Talent retention demands new strategies not typically used in law firms. The pivotal insights and facts may lie outside the current field of vision. Multiple and alternative viewpoints — harnessed with positive energy — are one of the most powerful tools to make all this change work for you.</p>
<p>Attorneys love an intellectual challenge. It lies before you in the form of strategic planning. The firms upping their strategic planning process are the most likely to emerge as the next market leaders — and they will enjoy better retention as few things attract high-performing attorneys more than success — ditto for clients.</p>

	<p>Law firm leaders are getting their arms around 13 issues impacting their strategies — 4 dominate.</p>
<p>Based on the survey my longtime friend and collaborator, internationally recognized law firm consultant <span style="color: #3366ff;"><a style="color: #3366ff;" href="https://www.linkedin.com/in/patrickjmckenna/" target="_blank" rel="noopener">Patrick McKenna</a></span>, and I conducted with more than 200 law firm leaders — we uncovered the top strategic issues standing in the way of law firms getting the edge they want.</p>
<p>The top strategic issues look like this:</p>
<p style="padding-left: 40px;"><strong><span style="color: #212f64;"><span style="color: #000000;">Growth</span> </span></strong>at 46.95% of leaders</p>
<p style="padding-left: 40px;">No law firm wants to let a competitor grow in its client base. Growth is now both offense and defense. But it&#8217;s all about growing the right way — offering career opportunities for rising stars, engagement for all, an advantage in attracting laterals, better margins, and protecting market share and clients.</p>
<p style="padding-left: 40px;">Lateral poaching remains the preferred method to drive growth. But law firm leaders are looking for the industries where it would be wise to double down. Despite the talk of law firm mergers picking up — most firms don’t want to see a merger as their first choice.</p>
<p style="padding-left: 40px;"><strong>Generative AI</strong> at 32.65% of leaders</p>
<p style="padding-left: 40px;">So many lovers and haters. These law firm leaders see Generative AI as a serious disruptor — while others see AI as something to be avoided.</p>
<p style="padding-left: 40px;">A few firms will make big bets on client-facing tools. Others are betting on workflow. Only 5% of law firm leaders think Generative AI will be a big nothingburger. This contrasts with the 32.65% who think it is the defining issue. The bets are on.</p>
<p style="padding-left: 40px;"><strong>Improving Culture</strong> at 26.53% of leaders</p>
<p style="padding-left: 40px;">Strong and strategic culture drives success. It drives engagement, productivity, branding, client service, business development, and retention. Improving culture solves so many problems law firm leaders face. Strong cultures are also more open to change — something law firms will see more of instead of less.</p>
<p style="padding-left: 40px;"><strong>Talent Retention</strong> at 26.53% of leaders</p>
<p style="padding-left: 40px;">A great lateral means a lot if you are on the receiving end. A loss hurts. Just over 1 in 4 law firm leaders see retention as the top strategic issue. Retention is a first cousin to improving culture. Those leaders able to improve culture are simultaneously improving retention.</p>

<p>Law firm leaders also point to a set of smaller but significant issues. They deserve time and attention — but most can be dealt with by solving the dominant 4. These smaller strategic issues include:</p>

	<h3><strong>More Important Than Ever</strong></h3>
<p>49% of law firm leaders indicate strategic planning is more important than ever. Another 20% say it is tremendously important.</p>
<p>Law firms have more money at risk than ever. They have more attorneys in their firms to communicate with. And — they are looking at bigger markets and a multitude of new ones. The world is awash in geopolitical risk. And law firm leaders are sorting all this out through strategic planning.</p>
<p>Strategic planning brings all this together by evaluating risk and opportunity — the plan itself defines what a law firm will and won&#8217;t do. The strategic path brings about the most informed and thoughtful decisions — and with the amount of money at stake — no firm deserves less.</p>
<p>You can improve your strategic plans — and the process — by including the following:</p>

<p>Law firms love to measure the growth. Not so much for market share.</p>
<p>Market share gains or losses tell you how much business and the extent of clients you gained or lost versus other firms. You can add a whole new dimension to your strategic performance by looking at profits at the same time. Profits tell you how much capital you have available to invest—in talent, technology, clients, and other key areas. The firms who gain more clients and generate more profits than anyone else on a regular and sustained basis have a clear advantage.</p>
<p>Even though the legal market is growing again, success still demands law firms steal clients in order to create the kind of growth which attracts talent, creates opportunity, and draws clients to your firm.</p>
<p>Only a small number law firms—12%—register big gains with big profits on a continuing basis. Another 14% are investing to earn these big gains and profits. 40% are losing share with lower-than-average profits. The rest are somewhere in between.</p>

Better strategy, adding more clients than everyone else, and making more money while doing it—this is the business trifecta.</p>

<p><strong>Losing More Clients and Making Less Money </strong></p>
<p>40% of law firms are giving up clients and share. These firms are shrinking or eking out minimal growth. Either way—they are giving up business and clients to competitors. These firms are the Followers. Follower strategies are the opposite of the Pacesetters. These strategies focus on the firm before markets, they market to broad groups of practices equally, and cast a wide net for clients—all of which make it harder to connect with clients or grow your market share.</p>
<p><strong>Investing for the Biggest Gains </strong></p>
<p>14% of law firms, the Investors, are making big investments to drive growth and market share gains. These firms are investing in client-facing programs, industry teams, client feedback and provocative content, and are reaching out to clients. They have one goal—become a Pacesetter. They are spending profits now for bigger clients, new clients, and bigger profits to come.</p>
<p><strong>Harvesting the Gold </strong></p>
<p>The Gold Miners enjoy outstanding profits but are slowly losing clients and share. These firms, some of whom have mega prestige brands, are losing clients—especially to the Pacesetters—who are much more aggressive in seeking out and cultivating prime clients. Gold Miners have some of the best clients, but they largely position themselves as destination firms clients will seek out. But other firms are starting conversations with these clients when the need arises—slowly taking business. The Gold Miners will sense this loss of clients at some point—driving a pivot to a client‑centric strategy or merger.</p>

Larger firms are putting their resources into fewer initiatives than smaller firms, and have more confidence in their plans. But, the worry about strategic plans at smaller firms may be of the healthy variety. History shows us some of the most successful organizations in the world worry the most about their strategy—and especially its implementation.</p>
<p style="white-space: pre-wrap;">Firms outside the largest 100 are more worried about their strategic plans than the largest 100 firms. The top 100 rank their confidence at 8.8 out of 10 with 10 being supremely confident. Firms outside the top 100 show a 7.6.</p>
<p style="white-space: pre-wrap;">While confident—the large firms are concerned about accountability and pricing. These same firms want to boost talent development and business development. Large firm concern over accountability may in the end be a boost to success as accountability drives implementation. The large firms show a bias towards focusing on a more targeted group of markets and clients than their smaller brethren—which may seem counter intuitive but—shows the discipline associated with a well crafted strategic plan.</p>
<p style="white-space: pre-wrap;">Smaller firms express concerns about their strategic plans being less robust—lacking a client voice and the analytical rigor which drives firms to prioritize one opportunity over another with conviction. In effect, the plan becomes hard to implement as designed or ends up with all opportunities being close to equal. At the same time, smaller firms are routing resources into capturing a wider group of clients and markets than the larger firms. We are also seeing renewed activity in lead generation, which is a much lower priority at larger firms. The majority of strategies outside the largest 100 are less focused.</p>
<p style="white-space: pre-wrap;">Both sets of firms can learn from each other and improve their implementation and plans. Lessons from the most successful firms—small and large—include:</p>
<p style="white-space: pre-wrap;"><strong>Focus:</strong></p>
<p style="white-space: pre-wrap;">More than 3 goals reduces any sense of priority—defeating the point of strategic planning.</p>
<p style="white-space: pre-wrap;"><strong>Client Feedback:</strong></p>
<p style="white-space: pre-wrap;">Any firm who develops a strategic plan without client feedback takes on great risk by overlooking the best and lowest risk opportunities right in front of them—and missing the needs of the clients they already have.</p>
<p style="white-space: pre-wrap;"><strong>Accountability:</strong></p>
<p style="white-space: pre-wrap;">Names, dates and how much—anything less is not measurable, and not enforceable, and can lead your firm astray.</p>
<p style="white-space: pre-wrap;">Strategy is the new centerpiece for growth because the market itself offers very little. Law firms now have to outsmart each other. In a profession with enormous brainpower the battle for clients and share will go to those who can not only <a href="/strategic-planning">develop the right strategy</a> but can develop the culture to make it happen. A good plan is proven to drive culture—as well as market gains. All the more reason to engage in some healthy worry to avoid basing your firm&#8217;s future on false hope.</p>

<p><strong>Big Goals Eliminate the Understated Risks of Small Goals</strong></p>
<p>The big goals catch and keep your people’s attention. Leaders and line partners become more engaged and invested in the outcome. These same partners will want to take bigger and bolder actions with their clients as they see these actions supported by the firm’s goals. Strategic planning documents are actually studied to see how they will reach this goal. Key people read the big goal plan and ask: What can I do to make this happen?</p>
<p>But the benefits don’t end here. Your mover and shaker partners—the ones who will implement the plan—will be looking for an active role. The challenge and excitement of the chase are the food keeping the movers and shakers alive.</p>
<p>The potential rewards from your big goal tell everyone the goal is worth changing behavior. The big goal, and its big reward, is one of the few proven tools to herd cats and get a partnership to march in a new direction. The big goal is more powerful than words as it shows intent. And big intent can drive big change.</p>
<p>Examples of big goals we have seen drive success include:</p>
<ul>
<li>Growing total fees from a firm’s top 25 clients 15% per year over the next year</li>
<li>Establish clear thought leadership in litigation as measured by the number of inbound leads, new clients and new business from existing clients at higher rates</li>
<li>Provide the gold standard in client service to surpass all other law firms serving our clients. (Backed by client service training for every partner and in-depth client feedback for the firm’s top 140 clients, including client service performance metrics as measured by clients.)</li>
<li>To gain at least 35% of the market share of the 100 largest and most active acquirers of companies in the world</li>
<li>Add 20 new clients (from a strategically developed list of 50 potential clients) in our 3 state region while growing revenue</li>
</ul>
<p>Small goals will typically preclude exploration of opportunity. We aren&#8217;t looking for much so we can spend less time looking. The big goals drive exploration and new approaches which would otherwise go unnoticed. In short, the opportunity cost of small goals can be very high.</p>

<p>In 1994, the Defense industry was facing budget cuts and program cutbacks. Defense contractors Lockheed and Martin Marietta agreed to merge to create scale and efficiency in the coming down market. Lockheed Martin is now the largest US Government contractor and is almost twice the size of the number 2 firm—in a growing and redefined market. Law firms would not be confused with government contractors but Lockheed’s counterintuitive move redefined the company and the industry.</p>

<p>People think they pay attention to market trends. But, the reality is—they almost totally ignore them.</p>
<p>Knowing the trends means next to nothing. Even understanding the trends means little. Taking specific action based on the trends means everything. Take action: craft strategies and tactics specifically to take advantage of the current trends or use the trends to guide your plans.</p>

<p>We start with the best of intentions. We want to learn how to improve performance. Sometimes we’re simply satisfying our curiosity—who has the highest profits? Who’s doing the best deals? Who has the clients we want? The list goes on. We analyze the competition to understand what’s happening outside our own doors. Sometimes we see amazing, or even eye-popping numbers, and it’s hard not to look a little closer at what those firms are doing.</p>
<p>But, for many firms this becomes a misguided distraction. Instead of adapting a winning strategy, they adopt one. These distracted firms aim for market-leading results without understanding the strategy to get there. Unfortunately, these results are the tip of a large iceberg. Hidden underneath is the complex ecosystem of formal and informal metrics, training, tools, and even failures the firms delivering the best results have endured. This ecosystem is nearly invisible.&nbsp;&nbsp;</p>
<p>Strategic envy—setting a strategic plan based on achieving the results of another firm—is the second of the <a href="https://bti-consulting.squarespace.com/buzz/2014/10/14/the-7-deadly-sins-of-strategic-planning.html">7 Deadly Sins of Strategic Planning</a>. Strategies based on strategic envy will:</p>
<ul>
<li>Take focus away from market opportunities</li>
<li>Undervalue existing operating strengths and sources of advantage</li>
<li>Emphasize weakness in the organization&nbsp;</li>
<li>Ignore adopting metrics and operating standards&nbsp;</li>
<li>Aim for different results while clinging to their same culture—without realizing the culture drives the results</li>
<li>Relegate clients to a backseat in the implementation and planning phases—meaning these firms become less client-centric&nbsp;</li>
</ul>
<p>The most successful strategic plans find new ways to leverage strengths, make smart investments in resources, and—most importantly—optimize the existing culture and behaviors of the organization with the goal of improving performance. The most successful firms:</p>
<ol>
<li>Build goals around available opportunity—or create opportunity</li>
<li>Emphasize the needs of existing and aspirational clients</li>
<li>Use high-performing competitors as points of comparison—not the endgame</li>
<li>Set clear objectives based on the firm’s overall goal</li>
<li>Define how the objectives will impact resources</li>
<li>– &nbsp;Do you need more—or less—resources in certain areas</li>
<li>– &nbsp;Do you need different resources</li>
<li>Adopt clear metrics and operating standards to guide behavior</li>
<li>Identify the behavioral changes needed to ensure success</li>
<li><em>– &nbsp;Hint:</em> If you think you don’t need to change behavior, recheck your plan. A change in goals always requires a change in behavior.

<ol>
<li>Understand how any changes will impact your current clients</li>
</ol>
</li>
</ol>
<p>This isn’t to say businesses should ignore what’s working in the market. It’s to take what’s working and make it work for you and who you are.</p>

<p>Variety may be the spice of life, but variety will suck the life out of any strategy.</p>
<p>Many companies struggle with identifying the best options to drive growth. These firms attempt to “audition” different initiatives to see which will work best. The result: resources—money, time, and people—are stretched thin, investment in any approach is diluted, and most initiatives are abandoned quickly. Taking on too many initiatives or tackling too many goals not only dilutes resources, but divides the organization. Conversely, a selected set of limited goals unifies an organization by creating a single voice needing little explanation and leaving no room for misinterpretations.</p>
<p>Strategy is all about optimizing scarce resources. You can best leverage your most valuable—and rarest—strategic assets by focusing these resources on the smallest number of high-return options. Be prepared: you will miss out on an opportunity or two. Strategic planning means actively deciding what not to do because you can do substantially better elsewhere. The core purpose of a strategy is to define the best path forward to meet your goals—not find all the paths to meet a multitude of goals.</p>
<p>The first, and most important, step in strategic planning is to identify your unequivocal goal. This is the strategic guidepost you will use to steer all planning conversations. For example:</p>
<ul>
<li>Increase profits 5% by 2016</li>
<li>Grow market share by 10% in 3 years</li>
<li>Improve client retention by 10%</li>
</ul>
<p>Now all you need to decide is how you will reach your goals.</p>
<p>To ensure your strategic conversations stay focused, develop a set of objective criteria to determine what opportunities or tactics will best drive the firm towards its goals.&nbsp;</p>
<p>Outline 4 to 6 criteria to assess each proposed initiative:</p>
<ul>
<li>Total market size</li>
<li>Current market share held by organization</li>
<li>Nature of opportunity—growing, no growth, declining</li>
<li>&#8211;&nbsp;Short- and long-term potential</li>
</ul>
<ul>
<li>Client buying behavior</li>
<li>Pricing pressure and rate structure</li>
<li>Competitive players and current positioning</li>
<li>Range of assignments available, by dollar size</li>
</ul>
<p>Using the criteria agreed upon by the planning group, identify the 2 or 3 most attractive opportunities.</p>
<p>The organizations with the highest levels of success in their strategic planning perform one last, critical step: due diligence. These companies undergo a deep-dive analysis of the opportunities they plan on targeting to:</p>
<ul>
<li>Determine the critical factors required for success</li>
<li>Separate speculation from market realities</li>
</ul>
<p>In 2014, there is no room for strategic dabbling. Clients are slow to put new dollars into the market. Market success demands focusing resources on the highest impact initiatives to steal market share from competitors. Strategic focus is the proven strategy of successful professional services firms.</p>
